How to create a workshop agenda

A workshop agenda is a sequence designed to reach an outcome. This guide covers the elements and the order that make a workshop actually work.

Start with the outcome

Decide what the workshop produces. Every block should move the group toward that outcome. If a block does not serve it, cut it.

Participants and activities

Match activities to the group and the goal. Divergent activities generate options; convergent activities decide. Include reflection to consolidate learning.

Sequence

Open with framing, diverge to explore, converge to decide, reflect, and close with owners. This arc keeps energy up and prevents premature convergence.

Timing and energy

  • Keep blocks short enough to hold attention
  • Vary the activity type to shift energy
  • Protect breaks — they are part of the design, not a luxury

Breaks and reflection

Schedule breaks before the converge phase so people return fresh. Reflection blocks help the group notice what it learned before moving on.

Decisions and closing

Make decisions visible and assign owners. A workshop that ends without owners produces nothing after the room empties.

Example workshop agenda (90 minutes)

  1. 0:00–0:10

    Framing and outcome

State the goal and success criteria.

  2. 0:10–0:30

    Diverge

    Generate options silently then share.

  3. 0:30–0:40

    Break

  4. 0:40–1:05

    Converge

    Cluster, discuss and prioritize.

  5. 1:05–1:20

    Decide

    Choose with agreed criteria.

  6. 1:20–1:30

    Owners and follow-up

    Assign owners and next check-in.

Key takeaway

A workshop agenda is an arc: frame, diverge, converge, reflect and close with owners — every block must serve the outcome.
